fix(grok): honor disable and shutdown during startup sync - #8017
Turning Grok off while startup or ensure is waiting for model discovery could still allow the old sync to recreate the managed block. Startup could also finish that write after shutdown cleanup had begun.
Add an optional caller-admission check before discovery and immediately before the synchronous writer. Startup rechecks the durable switch and its shutdown/cleanup latches; ensure/restart rechecks the current switch. Deferred-catalog tests cover disable, shutdown, unchanged admission, and the real ensure wiring. The runtime contract documents the same-process guarantee; this does not introduce a cross-process transaction between the desired-state and Grok files.
This is a separate follow-up to the investigation around luvs01/opencodex#803 (upstream #8011). The stale-sync path is deterministically reproduced, but the event ordering of the earlier Ubuntu CI failure is not established.
Verification
Windows 11 x64, pinned Bun 1.4.4, isolated homes and the normal test preload/lock:
Before the implementation, the deferred disable/shutdown/ensure regressions produced 3 fail / 1 pass; the unchanged-admission control passed.
bun test ./tests/providers/xai/grok-sync.test.ts ./tests/cli/ensure-desired-integrations-race.test.ts ./tests/codex-integration/native-grok-toggle.test.ts ./tests/codex-integration/codex-desired-state.test.ts ./tests/cli/hub-gated-local-clients.test.ts ./tests/server/proxy-liveness-bind-scope.test.ts — 142 pass, 636 assertions.
bun test ./tests/codex-integration/codex-composed-acceptance.test.ts --test-name-pattern 'Grok E2E: route-disabled' — 1 pass, 8 assertions through real startup/stop/restart.
bun test ./tests/ci-workflows/file-size-ratchet.test.ts --test-name-pattern 'file-size ratchet: repository' — 1 pass, 6 assertions.
After integrating upstream dev3cab4a74 at 22b3e07, the same six regression files pass 142 cases / 636 assertions, and the actual startup/stop/restart case passes 1 case / 8 assertions. Typecheck passes 2,252 files; structure, privacy and canonical file-size ratchet pass. The production delta remains the same six files and the branch was 0 commits behind that integrated dev snapshot; current submission-base age is recorded below.
bun scripts/structure-ssot.ts, bun scripts/privacy-scan.ts, and git diff --check passed.
Independent read-only review found no blocking defect.
The full import-graph suite is left to hosted CI: this CLI dependency area selected over 51,000 tests in the related run, so local validation used the affected behavior, management integration, and real startup E2E rather than another full run on the shared Windows host. Earlier-head d23419b Cross-platform CI 41049743384, Catalog 41049743470, and Service lifecycle 41049743428 passed. That earlier changed-test log confirms the five admission/ensure cases ran. The integrated 22b3e07 head now passes Cross-platform CI41109075143, Catalog41109075076, Service41109075062 and all required checks. No unresolved review threads were present at readiness readback; earlier-head results were not carried forward. No live user configuration or service was changed.

Upstream submission and readiness
Migrated from luvs01/opencodex#804, preserving HEAD 22b3e07b3402ed4fea8f6e014884d55c4f0d651a. The six-file delta includes integrated dev 3cab4a74e4eec15ee5ff3bdd59dcab8ede938372; observed current dev c34d26ff2bde9516517fe7fd58c2bcda70ca5e03 is one commit newer. No claim is made that the latter commit was locally integrated or runtime-tested. The source owner's integrated-tree validation and exact-head fork checks above are not upstream CI evidence.
Initially submitted Draft. Exact-head upstream CI results are recorded below; existing independent source review found no blocker. Policy-skipped hosted Windows/macOS lanes are not native execution. Local Windows results cover only the stated scope. This is a separate follow-up and does not include other unmerged source changes. No GUI changes, merge, deployment, live configuration change or fork closure.
Required local validation passed with scope and full-suite resource exception documented.
Branch is within the documented dev readiness age limit (one commit behind observed dev).
All currently observed correct Codex and CodeRabbit findings are addressed; the startup regression thread is resolved.
Current review follow-ups are complete on the exact head recorded below; new findings require separate disposition.
Exact upstream validation — 2026-10-30 20:29 UTC
Cross-platform CI 41118405445 and Catalog 41118405382 completed successfully on unchanged head 22b3e07b3402ed4fea8f6e014884d55c4f0d651a. Service lifecycle 41118405442 also passed. Hygiene passed. Current dev remains c34d26ff2bde9516517fe7fd58c2bcda70ca5e03, one commit ahead of the integrated baseline, within the documented readiness limit. Zero inline review threads at readiness readback. CodeRabbit skipped automatic review while Draft; that is not approval. Independent source-review evidence and validation limitations remain above. Ready-event reviews will be tracked; maintainer/security acceptance and merge remain separate.
Summary by CodeRabbit
Bug Fixes
Grok configuration synchronization now checks that it is still enabled before starting and again after catalog discovery. If the setting is disabled or the app begins shutting down while discovery is underway, synchronization is skipped.
Prevented outdated Grok configuration from being applied after settings change during synchronization, while preserving normal updates when synchronization remains enabled.
When synchronization is skipped, the existing Grok configuration remains unchanged and no backup or configuration-update message is produced.
Current review and validation — 2026-10-30 21:37 UTC
Current head 7e2638c5795e68220c3839274ee0920faa3c0682 adds both real-startup regressions requested in r4428248548; the thread is resolved. The tests run the actual CLI and Grok sync/writer, holding only the Grok-specific catalog result. They cover persisted OFF during discovery and SIGINT shutdown admission while a real chat request keeps drain open, checking configuration and backup state before cleanup can hide a transient write. Production code is unchanged.
The owner reports that deleting only the post-await admission check produces two failures; restoring its exact SHA yields 3 passing cases / 24 assertions including the existing startup/stop/restart control. Typecheck and structure/privacy/file-size gates passed. Earlier broad provider-hold experiments are excluded as post-await evidence.
Exact-head Cross-platform CI 41128443210 completed successfully at 21:18:54 UTC, including all four Linux test shards and aggregate 124318478536. Catalog 41128443372 and Service lifecycle 41128443209 passed. Current inline threads are resolved. Hosted native-policy skips and maintainer/security acceptance remain separate; Ready is not merge approval.

Walkthrough
Grok synchronization now accepts an admission callback. It checks admission before catalog fetching and again before configuration injection. Ensure and startup callers recheck the persisted Grok setting; startup also checks whether shutdown or cleanup has begun.
Changes: Grok sync admission
Layer / File(s)
Summary
Caller callbacks and sync checks src/cli/ensure-desired-integrations.ts, src/cli/index.ts, src/grok/sync.ts
The ensure and startup paths pass admission callbacks to syncGrokConfig. The sync skips catalog fetching when admission is denied and checks admission again after catalog discovery, before injection.
Tests cover denied admission, admission changes during catalog discovery, and unchanged admission. The runtime description records the admission checks.
The fixture can hold catalog discovery and signal startup shutdown. Integration tests cover persisted-off and shutdown cases, including config, backup, log, provider-turn, and server-exit outcomes.
lidge-jun/opencodex#7874: Changes the same Grok synchronization contract by adding and propagating probeHostname; this PR adds and propagates admission checks.

Explanation
The title "fix(grok): honor disable and shutdown during startup sync" matches the main change. The raw summary shows admission callbacks added to syncGrokConfig, rechecks in ensureGrokFenceMatchesDesired and startup, and a race test where disabling Grok during pending catalog fetch prevents injection. The title names the Grok scope, the type of change (fix), and the two admission conditions (disable and shutdown). The title is concise and specific.

- Line 786: Add a focused regression test for the startup caller’s `admit`
callback, which checks `shuttingDown`, `cleaned`, and
`shouldSyncGrokOnStart(loadConfig())`. Hold catalog discovery pending, begin
shutdown or cleanup, then release discovery and assert the Grok writer does not
run.
- Line 786: Add a regression scenario to the real startup fixture that holds
catalog discovery pending, disables the persisted Grok setting without starting
shutdown, then releases discovery and verifies the writer is not called.
Exercise the startup admission callback containing
shouldSyncGrokOnStart(loadConfig()) so the test catches removal of that check;
do not rely on the shutdown-latch test for this setting-change path.
