Why

The update contract requires every desktop platform to discover and verify signed releases. The previous publish job warned and shipped without update-manifest.json if UPDATE_ED25519_PRIVATE_KEY was missing, silently breaking in-app updates for all OSes.

Changes

  • Treat missing signing secret, signing failure, or an empty manifest as a hard pre-publish error.
  • Include the signed update manifest unconditionally in uploaded assets.
  • Fail before creating/editing the GitHub Release if the selected version has no nonempty CHANGELOG section.

Validation

  • CI and Product Acceptance green after merge.
  • Review release workflow's signing secret configuration before tagging.
  • Tag v0.2.4 only after the final version-aligned tree passes all gates.
