What

Repositions agentdiff.app around the 0.6.0 Claude Code spend report. The trajectory regression CI gate stays on the site as a clearly labelled second product.

Landing page (/)

New sections at the top:

  1. Hero: "See what your AI coding agent actually did, and what it cost.", the uvx --from agent-trajectory-diff agentdiff command with a copy button, and a terminal showing real report output. The output is a real week from the author's logs with session names changed, the same as the README.
  2. What it finds:
    • long context, cache rebuilds, stuck retries, re-reads;
    • each with a one-line fix;
    • three real dogfood numbers.
  3. How it works:
    • three ways to run it (uvx, pip, and ! inside a Claude Code session);
    • the options;
    • how costs are computed;
    • privacy.

Then the CI gate: a new "Also in AgentDiff · for agents you build" intro, followed by the existing PR-comment and integrations showcases.

Closing sections: the FAQ is rewritten with spend-report questions first and gate questions prefixed "CI gate:". The closing call to action now leads with the spend-report command and keeps a correct gate snippet.

Removed from the landing page: ProblemSolution, BlueprintWorkspace, FeaturesGrid (it showed invented stats such as "+148% average blocked cost spike") and StackFitSection (it claimed "Leading engineering teams run AgentDiff…"). The component files are left in place.

Other pages and fixes

  • /quickstart:
    • new "Claude Code spend report" section first;
    • gate steps now anchored at #ci-gate;
    • hero and metadata updated.
  • Header:
    • nav is Quickstart · CI Gate · Adapters · GitHub Action · Docs · Blog (Compare is still reachable by URL);
    • the "Install App" button becomes "Get started", which goes to /#how-it-works.
  • Unbacked claim removed: "AgentDiff GitHub Action v0.1.0 installed across 12 repos" now reads "Example AgentDiff gate comment".
  • Broken references fixed:
    • the gate snippet used a non-existent agentdiff/action@v1; it now uses kerrshift/agentdiff/.github/actions/agentdiff-check@v0.6.0 with the real baseline/candidate inputs;
    • GitHub links pointed at agentdiff/agentdiff; they now point at kerrshift/agentdiff.
  • Metadata, OpenGraph and JSON-LD now describe the spend report; softwareVersion is 0.6.0.
  • CopyCommand takes cmd and wrap props.

Not in this PR

  • og.png still shows the old CI-gate design and needs a new image.
  • /features, /action, /compare and /adapters are unchanged gate pages.

Testing

pnpm run lint -> 0 errors (63 warnings, all in files this PR doesn't touch)
pnpm run build -> static export clean, 67 pages

Checked visually in a local dev server:

  • Desktop: the hero, findings, how-it-works and gate sections.
  • Mobile (375px): the hero and how-it-works cards, with commands wrapping and no horizontal page scroll.
  • /quickstart on mobile.

Every product claim matches 0.6.0 as published on PyPI.

The landing page now opens on the 0.6 spend report: new hero with real
report output, what it finds, how to run it (uvx, pip, ! inside Claude
Code), how the numbers are computed and the privacy model. The trajectory
regression gate stays as a clearly labelled second section with the PR
comment and integrations showcases. Quickstart gains a spend-report
section ahead of the gate steps. Removes the unbacked '12 repos' claim,
fixes the gate snippet and GitHub links, and updates metadata to 0.6.0.

Added in 2nd commit:

  • Plugin and npx are now the install options shown first: /plugin install agentdiff --marketplace kerrshift/agentdiff and npx agentdiff. uvx, pip and pipx remain the Python routes.
  • Merge order: merge this after feat(dist): add npx agentdiff and make every install path work agentdiff#62 is released as 0.6.1 with NPM_TOKEN set. Until then npx agentdiff has nothing to run. The plugin install already works today.

Switched all npm commands to npx @kerrshift/agentdiff / npm i -g @kerrshift/agentdiff: npm rejects the unscoped agentdiff as too similar to agent-diff (see kerrshift/agentdiff#64). Merge this after 0.6.2 is on npm.
